Manufacturers have spent years talking about a labor shortage. Fewer are talking about the leadership shortage hiding inside it, and it’s the one that will do the most damage if it goes unaddressed.
The instinct is to treat workforce transformation as a staffing problem where leaders narrow down the issue to “not enough people, not enough automation, not enough time.” But as experienced employees near retirement and smart manufacturing changes how work actually gets done, the harder challenge is developing people who can lead through both shifts at once which involves capturing institutional knowledge before it walks out the door, and coaching increasingly technical teams through the changes automation brings.
Manufacturers who wait for people to retire to force the issue will be building a leadership bench under pressure. The ones who start now — investing in manufacturing leadership training that deliberately transfers knowledge and builds capability before vacancies appear — will be the ones still running at full capability on the other side.
Manufacturing’s Workforce Challenge is Becoming a Leadership Challenge
The scale of the labor gap is well documented. The Manufacturing Institute and Deloitte estimate U.S. manufacturing could need as many as 3.8 million additional employees between 2024 and 2033, with as many as 1.9 million of those positions going unfilled if the industry’s skills and applicant gaps persist.
Layered on top of that is a demographic reality: a February 2026 analysis from the Center for Strategic and International Studies notes that more than a quarter of today’s manufacturing workers are eligible to retire.
Read together, these address one specific problem rather than two separate ones. The people eligible to retire may play strategic roles in the overall business. They’re often:
- Supervisors and plant leaders
- Experienced technical specialists
- Informal mentors that employees quietly rely on
- The people who understand why a process works the way it does, even when that reasoning was never fully documented
When they leave, manufacturers lose more than just workers. Organizational capability — the kind that doesn’t show up on an org chart and can’t be recreated by posting a job requisition — is lost as well.
Automation Changes, Rather Than Eliminates, The Talent Problem
It’s tempting to assume automation solves the labor math: fewer people are needed, so there is less exposure to a tightening labor market. The data tells a more complicated story.
Manufacturers are investing heavily in smart-manufacturing technology. In Deloitte’s 2025 Smart Manufacturing and Operations Survey, automation ranked among the top priorities for capability investment over the following two years. But that investment hasn’t eliminated workforce pressure; in some ways, it’s exposed it. The same survey found that close to half of respondents reported moderate-to-significant difficulty filling production and operations management roles; more than a third named adapting workers to the “Factory of the Future” as a top human-capital concern; and human capital ranked as the least mature category in the entire survey — behind quality, operations, and technology.
Automation is changing what the jobs require rather than displacing them, and manufacturers are underprepared for the leadership work that shift demands. New equipment and workflows still need someone on the floor who can guide adoption, develop people through the transition, and translate strategy into daily practice. Automation doesn’t remove that role. If anything, it raises the bar for it.
Some Institutional Knowledge Can’t Be Written Into a Job Description
Experienced manufacturing employees carry a kind of knowledge that rarely lives in a standard operating procedure:
- Troubleshooting instincts built from years on the same line
- Familiarity with a specific machine’s quirks and failure points
- History with customers or suppliers that shapes how issues get handled
- Safety judgment earned through experience, not training alone
- An informal network of who to call when something goes wrong
- A sense for when a problem needs to be escalated and when it doesn’t
- The reasoning behind processes that look arbitrary to anyone who wasn’t there when they were created
Too often, succession planning starts only after a retirement has already been announced, leaving little runway to transfer what matters.
Real knowledge transfer happens when future leaders work alongside experienced employees, make real decisions, get feedback on them, and gradually take on responsibility before the handoff is forced. The goal isn’t just capturing what a veteran employee knows but building someone else who can actually apply it.
Why Manufacturing Leadership Training Matters More than the Promotion Itself
Your strongest technician may not automatically become your strongest supervisor. Manufacturers naturally look to their most technically capable people when a supervisor role opens. It makes sense on the surface, but technical skill and people skills aren’t the same thing, and promoting on one doesn’t guarantee the other.
When responsibility shifts to the next generation of leaders, they’re often asked to do things their technical track never prepared them for:
- Coach employees instead of solving every problem themselves
- Communicate organizational change clearly and credibly
- Resolve conflict on the floor
- Deliver feedback and manage performance
- Keep teams engaged through disruption
- Lead people who were, until recently, their peers
- Help their teams adapt to new technology and new processes
The Manufacturing Institute points to frontline leaders as a major influence on manufacturing employees’ day-to-day experience — and, by extension, on a company’s ability to attract and retain talent. A 2026 Association of Equipment Manufacturers article makes a similar point, identifying workforce shortages, AI, and automation as converging pressures on today’s frontline leaders, and arguing that traditional training alone isn’t built to prepare them for it.
Promotion identifies a successor, but development prepares one.
Succession Planning Needs to Move Farther Down the Organization
Most succession planning still concentrates at the top, identifying who’s ready to be plant manager or who’s next in line for the VP role as an example. Manufacturing’s demographic profile makes that too narrow a lens. The risk isn’t only at the top of the org chart — it’s wherever a single person holds knowledge no one else has.
HR and talent leaders should be asking a broader set of questions:
- Which supervisors or technical leaders could realistically retire in the next several years?
- Which roles carry an unusually high concentration of institutional knowledge?
- Where does the organization have exactly one credible successor, or is there none?
- Which high-potential employees could lead people but haven’t been developed to do it yet?
- Which technically strong employees need investment in people leadership specifically?
- Where will automation change the skills a future supervisor needs most?
Answering these questions is the difference between a replacement chart — a list of names next to titles — and an actual leadership pipeline.
Future Manufacturing Leaders Must Lead Through Technology Change
The next generation of manufacturing supervisors won’t simply inherit the jobs their predecessors held. They’ll lead in environments shaped by robotics and physical automation, AI-enabled decision support, advanced analytics, connected equipment, digital workflows, new technical roles, and continuous reskilling.
Manufacturers are already responding on the hiring side. Deloitte found that a majority of respondents were bringing in new talent specifically to build digital skill sets while also investing in internal and external training to upskill existing employees and leaders. The World Economic Forum’s 2025 research on manufacturing talent makes a related point: as digital transformation accelerates, frontline workforce stability and capability become more central to productivity, not less.
None of this means every supervisor needs to become an AI expert. It means the leadership capabilities manufacturers develop need to catch up to the environment their leaders are actually operating in:
- Change leadership — helping employees understand and adopt new ways of working, rather than simply absorbing change from above.
- Coaching — helping workers build unfamiliar skills, instead of just directing tasks toward experienced hands.
- Communication — translating transformation strategy into expectations that make sense on the floor.
- Learning agility — staying comfortable leading processes and technologies that will keep evolving, rather than expecting them to settle.
- Trust — meeting understandable employee uncertainty about automation with honesty and support, not just reassurance.
Four Questions HR Leaders Should Ask Before Experienced Talent Leaves
These questions won’t fit neatly into a single meeting or a single spreadsheet, but answering them honestly is what separates manufacturers that are actually ready for the next wave of retirements from those still hoping their org chart holds together.
- Where is our institutional knowledge concentrated? Identify the roles where losing one experienced person would create disproportionate operational risk — not just the roles with the biggest titles.
- Who is actually ready to lead next? High performance and leadership readiness aren’t the same thing. Evaluate emerging leaders against the responsibilities they’re about to inherit, not just how they’re doing in their current role.
- Are successors getting real experience before they inherit the job? Stretch assignments, mentoring, coaching, and early opportunities to lead matter more than a title change on the day of transition.
- Are we preparing leaders for tomorrow’s manufacturing environment — or yesterday’s? Review whether development programs actually address change leadership, coaching, communication, and digital transformation, or whether they were built for a version of the plant floor that’s already changing.
What Comes Next for Manufacturing Leadership
Technology can help manufacturers close a capacity gap. However, cannot build a leadership pipeline.
Manufacturers navigating this moment are really managing two transfers at once: the transfer of knowledge from experienced workers to the next generation, and the transformation of capability as leaders and employees learn to operate in an increasingly automated environment. Leadership development is what connects the two. Manufacturers who identify emerging leaders early — and deliberately build their ability to coach, communicate, and lead through change — will be in a fundamentally stronger position than those who wait for a retirement announcement to force the decision.
